AI Cost Optimisation: Why Performance per Cost Matters More Than AI Models
Over the last month, I’ve noticed something changing in conversations with business leaders.
Very few people now ask:
“What’s the best AI model?”
Instead they’re asking:
“What’s the most cost-effective way to achieve this business outcome?”
That shift tells me we’re entering a new phase of AI adoption.
For the past two years, the conversation has been dominated by capability.
Which model performs best?
Which model writes the best code?
Which model scores highest on benchmarks?
Those questions still matter.
But increasingly organisations are asking a different question.
How can we achieve the same result for less cost?
That is what AI Cost Optimisation is all about.
Why AI Cost Optimisation Matters
As AI moves from experimentation into everyday business, leaders naturally begin asking commercial questions.
- Can a smaller model achieve the same outcome?
- Are we paying for capability we don’t actually need?
- How do we measure return on investment?
These are the questions that matter.
The conversation is no longer about buying the smartest AI model.
It’s about delivering the greatest business value.
Performance per Cost
OpenAI’s latest announcement highlighted significant reductions in inference costs through improvements such as smarter routing and KV caching.
Most people interpret that as AI becoming cheaper.
I think something more important is happening.
AI is becoming more affordable.
Cheaper means prices have fallen.
Affordable means organisations can now achieve the same business outcome at a lower overall cost.
That’s why I believe Performance per Cost will become one of the most important metrics for executive teams.
Three Questions Every Executive Should Ask
Before investing in another AI model, ask:
- Can a lower-cost model achieve the same business outcome?
- What is our cost per completed business task?
- How much productivity are we actually creating?
These questions shift AI from being a technology discussion to a commercial discussion.
Final Thoughts
I could be wrong, but it feels like we’re moving from the AI model race to the AI value race.
The organisations that succeed won’t necessarily be the ones using the newest AI models.
They’ll be the organisations that consistently improve productivity while controlling costs.
That’s why I believe AI Cost Optimisation is becoming a board-level discussion.
